Hard problems, made operational

I'm Kostas Chaidemenos. I take on the work that off-the-shelf tools and generalist vendors can't finish — and I stay until it runs in production. Most recently: 15,000+ smart gas meters brought back online across mainland Greece, closed three years ahead of the regulatory deadline.

What I take on

Three kinds of work, one pattern: the problem is already someone else’s failed attempt.

Systems nobody has managed to make work. A programme that stalled, an integration that half-landed, a fleet of devices that stopped reporting. I start from what is actually happening in the field, not from the plan that says it should be fine.

Capability a business needs but can’t buy. When the tool doesn’t exist, I build it — software, hardware, or the process around both. A custom PCB and a 3D-printed enclosure is as valid an answer as a .NET application, and I’ve shipped both inside the same programme.

AI that has to survive contact with an operation. Not a pilot, not a demo. Agentic systems with memory, guardrails and an owner, wired into the workflow that already exists.

Recent evidence

Smart meter reconnection programme — Enaon EDA / Italgas, via MeterTech Solutions.

I ran the department that restored communication to 15,000+ smart gas meters across mainland Greece. The regulatory deadline was 2029. The programme closed in March 2026.

Getting there took more than management:

  • 76 custom chargers, reverse-engineered and 3D-printed, cutting meter charge time from 5 minutes to 20 seconds
  • Two C#/.NET 8 applications built in-house — a data injector and a field audit tool, with AES encryption — to stop the APN/IP typos that were silently corrupting field data
  • Python and Google Apps Script pipelines for automated daily transfers to the EDA server
  • €46,448 in documented procurement savings, largely by repurposing hardware everyone else had written off

What I’m building

Seven products, from beta to nearly ready to launch. They’re not consulting deliverables — they’re the direction the consulting work pointed at.

GeoDrillDraw — draw borehole logs and well-casing diagrams in your browser. Export to SVG or PDF, in Greek or English.

Virtual Food Studio — a restaurant’s menu in, professional dish photography out.

Replay the Past — snap an old printed photo with your phone and get it back looking like it was taken today.

The Caretaker — a companion and safety service for people living semi-independently, built around a daily check-in and a real escalation path.

Οδηγός Κληρονομικής Διαδοχής — a step-by-step guide through Greek inheritance, shared by the family, the lawyer, and the notary.

Google Takeout → Markdown — turns a Google export into clean Markdown, entirely on your own machine.

Cortex II — save notes, voice, photos, and files once. Cortex II sorts them for you and answers using your own material.
